When Urban Oak Initiative came to us, they had something that most early-stage nonprofits spend years trying to build: a compelling mission, community trust, and real early traction with funders. What they did not yet have was the organizational infrastructure to convert that momentum into reliable, scalable funding. Their programs were promising. Their vision was clear. But vision alone does not win competitive grants — and they knew it.

That gap between early promise and sustained funding readiness is one we see often. It is not a reflection of an organization’s worth or potential. It is simply the reality of building something new while simultaneously trying to fund it. Closing that gap requires an honest look at what grant readiness actually requires — not just a strong proposal, but the systems, story, and strategy that make funders confident in what comes after the award. That is the work we do at Resurgens Impact Consulting, and it is exactly what we set out to accomplish with Urban Oak.

What follows is a detailed account of how we partnered with Urban Oak to assess where they stood, surface the right funding opportunities, and build a roadmap they could execute immediately. It is also a case study in what it looks like when an organization is ready to do the real work of capacity building — not just apply for grants, but earn the infrastructure to sustain them.


A Food Justice Nonprofit With Vision — and a Funding Gap to Bridge


Urban Oak Initiative, a Georgia-based nonprofit dedicated to transforming community food systems, approached Resurgens Impact Consulting (RIC) in early 2025 to strengthen its grant-readiness and long-term funding strategy. As a growing organization with a visionary model for food justice, health equity, and economic opportunity, Urban Oak had already demonstrated early success in securing key grants. However, with its programs still in their early stages, the organization faced a pressing challenge: securing the startup capital needed to bring its ambitious plans to life and build a bridge toward long-term sustainability through earned revenue.

A Comprehensive Grant Readiness Assessment to Identify Strengths and Gaps

To build on this early momentum and prepare for larger-scale funding, Urban Oak engaged RIC to assess and elevate its overall grant strategy. Led by Grant Consultant Johanna St. John, RIC conducted a comprehensive grant readiness and strategic funding analysis that included an in-depth organizational assessment. This review examined Urban Oak’s internal infrastructure, impact measurement systems, and funder relationship management capacity—among other key factors—to identify both organizational strengths and priority areas for investment and growth.

Prospect Research, Digital Analysis, and a Clear Funding Roadmap

In addition to the organizational assessment, RIC completed a digital competitiveness analysis to evaluate how Urban Oak’s online presence aligned with funder expectations and public engagement best practices. The project also included targeted prospect research that identified 30 highly aligned funding opportunities, prioritized by fit, timing, and strategic value. The partnership produced clear, actionable insights and a step-by-step roadmap for strengthening Urban Oak’s positioning as a competitive, data-informed, and funder-ready organization.

 From Strategy to Action: Urban Oak’s Early Implementation

Since the engagement, Urban Oak has already implemented several recommendations, including refining its digital storytelling and applying to multiple grant opportunities surfaced through the strategy report, with outcomes pending. Most importantly, the engagement empowered the organization with a focused action plan—clarifying which strategies to prioritize for maximum impact, when to pursue new opportunities, and how to communicate the high social and economic return of its work.

Building the Foundation for Long-Term Grant Success

This project illustrates how RIC helps emerging organizations transform short-term grant momentum into long-term capacity building. By coupling analysis with strategy, RIC enables vision-driven nonprofits like Urban Oak to build the strong operational foundations needed to sustain and scale their impact.

What made this engagement effective was not any single deliverable — it was the sequence. A grant readiness assessment only produces value if the findings are translated into a strategy. A strategy only produces traction if it is grounded in real prospect research. And prospect research only moves the needle when the organization is positioned to act on it with credibility. We designed the Urban Oak engagement to work as a connected system, not a menu of separate services, and that integration is what allowed Urban Oak to move from assessment to implementation in a matter of months.

For emerging nonprofits in similar positions, the Urban Oak story carries a few transferable lessons. First, grant readiness is not a threshold you reach once — it is an ongoing process of aligning your internal capacity with the expectations of the funders you are pursuing. Second, knowing which opportunities to not pursue is as valuable as knowing which to prioritize; strategic focus is what separates organizations that build momentum from those that exhaust themselves chasing misaligned grants. Third, digital presence matters more than most early-stage nonprofits expect — funders do their own research, and what they find before opening your proposal shapes how they read it.
